What is showback?

Showback is the FinOps practice of reporting each team's cloud spend without billing it: visibility first, accountability through transparency rather than invoices. Most organizations run showback as the stage before chargeback — the same attribution and team-level rollups, minus the budget transfer, while teams learn to trust the numbers.

Showback changes behavior before it changes budgets. A team that sees its own Databricks spend, broken out by job and warehouse next to every other team’s, starts asking why its numbers look the way they do. No invoice required. That peer visibility is the point.

It’s also the proving ground for the attribution model. Publishing team-level numbers surfaces every weakness, from the shared cluster split someone disagrees with to the untagged pipeline in the wrong bucket, while the stakes are reputational rather than financial. Fixing the model during showback is cheap; fixing it after finance has moved real money is not.

The transition to chargeback is then administrative rather than technical: same rollups, same rules, but the numbers start moving budgets.
